Case Study 3

Injecting Speed & Efficiency to Accelerate Client Time-to-Value

The Operational Architecture & Strategy

To eliminate silos and radically accelerate time-to-value, we engineered a comprehensive operational overhaul:

  1. Cross-Functional Kaizen Event: Led a 2-day, in-person Kaizen event with representation from every team touching the client journey. We mapped the existing journey end-to-end, identified redundancy, process gaps, and knowledge-transfer bottlenecks, and co-created actionable improvements.

  2. Client-Centric Journey Redesign: Architected a newly defined, end-to-end client journey approached strictly through the lens of the client, prioritizing a seamless, high-satisfaction onboarding experience.

  3. Internal Restructuring & Alignment: Executed targeted team realignments to establish clear ownership of responsibilities at critical milestones, eliminating handoff friction.

  4. Modern Tech Stack Integration: Deployed new CRM architectures and centralized knowledge bases to ensure airtight tracking and frictionless information transfer between internal teams.

  5. Rigorously Defined KPIs: Established clear client goals alongside revised target metrics governing project time-to-launch, client satisfaction, delivery quality, and long-term account growth.

The Measurable Impact

  • Time-to-Value (TTV) Cut in Half: Decreased TTV (measured from contract signing to first patient use) by >50%.

  • Elevated Client Sentiment: Improved Net Promoter Score (NPS) by 23%.

  • Industry Validation: KLAS analysis of client sentiment revealed that >90% of clients would "buy again."

  • Accelerated Expansion: Proved a direct correlation between speed-to-value and speed-to-expansion, as clients realized measurable impact faster and enjoyed an exceptional first impression during launch.

The Challenge

New clients entering the client community frequently cited a poor experience with their initial onboarding and product launch—despite high expectations set during the sales cycle and an eagerness to get started with the product. The root cause was severe fragmentation across the internal teams involved in the client journey. Clients were repeatedly passed between silos from contracting, workflow design, training, systems integration, and product support, before finally landing with post-launch client success. This operational friction was acutely felt during implementation and delayed tangible results.

"Operational friction and slow onboarding kill momentum and stall expansion. The process re-engineering frameworks I deployed at this Company to slash time-to-value by over 50% are the same systems I build for Cornerstone Scale Advisory clients to streamline their operations."
